Alphabet: The AI leader OpenAI still can’t catch

Summary Alphabet (Google) remains the undisputed global leader in artificial intelligence, thanks to breakthroughs like DeepMind’s AlphaFold, its Tensor Processing Units (TPUs), and the widespread integration of Gemini AI across hundreds of millions of devices. A decade-long head start in designing custom AI chips and building hyperscale data centers gives Google a structural edge over OpenAI. Google’s $85 billion FY25 capex commitment will further strengthen its AI infrastructure and reinforce Google Cloud’s leadership. Most leading GenAI startups and research labs run on Google Cloud and TPUs, highlighting Google’s foundational role in the AI ecosystem. Despite $95B+ in cash, 22% YoY EPS growth, and strong free cash flow, GOOG trades at a 3.8% discount to the S&P 500 — making it a STRONG BUY.

AI Leadership: Google’s Enduring Advantage

When OpenAI was founded in 2015 by Sam Altman, Elon Musk, and others, its mission was to develop AI “for the benefit of humanity.” But its unspoken goal was clearly to compete with Google, then — and still — the recognized leader in AI.

Ten years later, despite OpenAI’s success with ChatGPT, Google remains far ahead. OpenAI’s chatbot was a remarkable first-to-market product, but leading AI innovation involves much more than conversational models.

A defining example: in 2020, DeepMind’s AlphaFold solved the decades-old “protein-folding problem,” revolutionizing biology and drug discovery. No OpenAI innovation has matched that kind of scientific and societal impact.

Custom AI Processors: Google Wrote the Playbook

OpenAI’s recent partnerships with NVIDIA, Broadcom, AMD, Oracle, and others highlight its rush to expand compute power. Its collaboration with Broadcom to design a custom “XPU” mirrors Google’s decade-old strategy — because Google was the first to partner with Broadcom for custom AI chips in 2014.

Today, Google is on its 7th generation of TPUs, has integrated TPUs and GPUs across its data centers, and developed specialized processors for mobile (Pixel Neural Core) and edge computing (Edge TPU).

CEO Sundar Pichai summarized this edge:

“We operate the leading global network of AI-optimized data centers... nearly all GenAI unicorns use Google Cloud.”

Simply put, Google has ten years more experience in building AI processors — a gap that OpenAI’s first-generation chips will not close soon.

Data Centers: Decades of Scale

Google began building large-scale data centers in the early 2000s, giving it unmatched expertise in high-efficiency AI infrastructure. As of FY25, the company plans $85 billion in capex — including new AI hubs in India ($15B) and South Carolina ($9B).

Meanwhile, Google Cloud is growing faster than AWS and Azure, with $50B+ annual run rate and expanding operating margins. OpenAI, in contrast, is still dependent on external providers and financing to build its compute backbone.

Scale and Reach: Billions vs. Millions

OpenAI now serves over 800 million weekly active users through ChatGPT. Impressive — but Google’s reach is on another level:

  • 3.5–4 billion devices now integrate Gemini AI via Chrome, Pixel, and Android.
  • 800 million smart home devices already use Gemini.
  • Gemini has overtaken Bing Chat in daily usage.

While ChatGPT dominates the GenAI chatbot market, Gemini’s integration across Google’s ecosystem — Search, YouTube, Cloud, Android, and Waymo — demonstrates the breadth of Google’s AI deployment.

Waymo: Quietly Leading in Autonomous Mobility

While Tesla’s robotaxi ambitions continue to face setbacks, Waymo, Google’s self-driving subsidiary, has delivered over 10 million paid rides across multiple U.S. cities and is expanding to London in 2026.

Unlike Tesla’s camera-only approach, Waymo’s camera + LiDAR system — powered by Google’s AI TPUs — has proven both safe and commercially viable. Once again, Google’s long-term engineering discipline outpaces the louder, riskier competition.

Financial Strength: The Foundation of AI Dominance

OpenAI’s estimated $13B annual revenue and projected unprofitability until 2029 contrast sharply with Google’s financial power:

  • Q2 revenue: $96.4B (+11.7% YoY in Search)
  • Cloud growth: +31.7% YoY with $2.83B operating income
  • Free cash flow: $66.7B over the past year
  • Cash on hand: $95.1B
  • EPS: $2.31 (+22% YoY)

Even with massive capex, Google remains a cash-flow machine, fully funding its AI buildout without debt. OpenAI, by contrast, relies on external financing, including SoftBank-backed margin loans.

Risks and Catalysts

The main overhang for GOOG remains investor concern over AI’s impact on Search margins. However, Google continues to integrate Gemini into Search and other services, turning potential threats into growth drivers.

A potential partnership with Apple to deploy Gemini on iPhones could be a major catalyst, benefiting both companies and extending Google’s AI dominance to Apple’s ecosystem.

Conclusion: The Global AI Leader

Alphabet remains the undisputed leader in AI, with superior technology, infrastructure, scale, and financial strength. OpenAI may have sparked the GenAI wave, but Google’s diversified platform and decade-long investment moat make it virtually impossible to catch.

Despite this leadership, GOOG trades at a discount to the S&P 500 with a P/E of 26.3x — a valuation that does not reflect its growth, cash reserves, and expanding AI monetization.

Rating: ★★★★☆

Target Price (12 months): $295 (+20%)

Thesis: Google’s unmatched AI ecosystem, cash-rich balance sheet, and multi-platform integration position it to outperform peers and re-rate toward a 30–35x multiple as investors recognize its true AI leadership.
